We work on what sits under your complex challenges, where the real leverage points for change and evolution exist. The real architecture of a school isn't found in how modern the buildings are, or how innovative the classrooms look. You can have the most beautifully designed learning spaces, and schooling can still run exactly as it always has.

That's because the building isn't the system. A school's real architecture is invisible. It's in how time is organised, how decisions get made, what gets measured, and how priorities are communicated and experienced. These structures aren't neutral, and they're not always visible to us in the day to day work. And they either reinforce the school's purpose, or quietly work against it.

When there's a gap between a school's stated purpose, its operating structures, the challenges that surface, and a rapidly changing future, more initiatives or innovations will do little to close it. We call this gap system incoherence, and it's lived and felt by everyone from leadership to students.

A good idea, added on top of a system that hasn't changed underneath, tends to get absorbed back into the way things have always worked. It looks different on the outside while the logic beneath stays the same. Designing change and improvement that's coherent with purpose and the lived realities of young people requires going deeper: a deliberate examination of what the invisible system currently reinforces at the deepest level, and what would need to change for it to produce something different for young people.

Our role.

A design partner, not a consultant with a model.

We don't arrive with a framework and ask you to fit inside it, or hand you a plug and play product. We come in alongside your leadership team, your staff, and your students to understand how your invisible system actually operates, and then we work with you to design change and improvement differently, through its deepest leverage points, so the change is sustained. And at every step, young people are partners in the process.

This means staying in the room through the hard conversations. Helping you surface what the data is actually telling you. Working with the constraints you have, not the ideal conditions you don't. We don't give you a diagnostic and a strategy and walk away. We partner with you at every step, building you and your team's adaptive and design capability in the process. Because of this, the capacity to keep changing and evolving stays in your school and not with us.

Our work synthesises four disciplines around one central idea and applies them to the specific conditions of schooling, in service of designing a different experience of schooling for young people.

Systems Thinking

To analyse the invisible system at work, surface the feedback loops, structural tensions, and inherited assumptions that keep schools cycling through the same problems, and the same solutions. Specifically, we draw on the work of Meadows, Ackoff, Senge, and Shaked and Schechter.

Human-Centred Design

To anchor strategy and decision-making in the lived experience of students and staff, not just metrics and management data. We draw on the IDEO and d.school traditions, and draw from Kees Dorst’s work on design led change and apply this to schooling and the stakeholders in a school community.

Adaptive Leadership

To support leaders navigating change where there are no technical fixes, drawing on Heifetz and Linsky.

Futures Literacy

To ensure redesign is oriented toward the world students are stepping into, not just the pressures of today, drawing on the frameworks of Miller and UNESCO.

Coherence

Our work builds on the foundational research on educational coherence, notably Fullan and Quinn, and Honig and Hatch. We extend it by focusing on the design conditions that produce or prevent coherence in everyday school structures, and on how to change those conditions, differently.
